The efficiency promise
AI productivity tools are almost always sold on the same promise: speed.
Faster writing. Faster summaries. Faster decisions. Faster output.
And in isolation, many of these claims are true. Tasks that once took 30 minutes now take five. Drafts appear instantly. Checklists generate themselves. The surface-level metrics look impressive.
But after the novelty wears off, many teams report something strange: they’re moving faster, yet feeling busier. Output has increased, but clarity hasn’t. Decisions are being made more often, not less.
This is the first sign that “efficiency” may be the wrong metric.
Where efficiency metrics break down
Efficiency measures how quickly a task is completed. It does not measure:
- Whether the task should have been done at all
- Whether the output can be trusted
- Whether someone clearly owns the outcome
AI excels at accelerating execution inside a task boundary. But most real work doesn’t fail inside tasks — it fails between them.
When work is decomposed and sped up, coordination costs rise. Someone has to review the output. Someone has to validate correctness. Someone has to decide whether the result is acceptable.
The faster the system produces output, the more often these decisions appear.
Efficiency goes up. Decision load goes up faster.
The hidden work efficiency ignores
What AI tools rarely account for is the work created around their output.
Common examples:
- Reviewing AI-generated drafts for subtle errors
- Reconstructing context that the model didn’t have
- Resolving conflicts between multiple AI-generated suggestions
- Explaining or justifying AI-assisted decisions to others
None of this work shows up in efficiency metrics.
Yet this is where time, attention, and responsibility are actually consumed.
In many workflows, AI doesn’t remove effort — it redistributes it upward into higher-stakes decisions. The labor shifts from execution to judgment.
This is not necessarily bad. But it is rarely acknowledged.
Why speed amplifies decision tax
As output becomes cheaper, decisions become more frequent.
Every generated option creates a question:
- Is this good enough?
- Is this correct?
- Is this aligned?
This is the decision tax — the cumulative cognitive cost of deciding what to accept, reject, revise, or own.
When automation is introduced without clear responsibility boundaries, the decision tax compounds:
- No one feels fully accountable for AI-assisted outcomes
- Review becomes defensive rather than decisive
- Responsibility is shared, but ownership is not
Efficiency metrics do not capture this cost. Teams feel it anyway.
A better question than “Is this faster?”
Instead of asking whether a tool makes work faster, a more useful question is:
“Who owns the outcome after automation?”
If the answer is unclear, efficiency gains will be offset by:
- Rework
- Approval loops
- Escalations
- Quiet hesitation
Speed without ownership does not scale.
